What does automating email handling with AI cost?

From €0 extra for Copilot Chat to $0.99 per outcome or €3,500 for custom development. Calculations for 50, 120, and 250 emails daily.

On September 30, 2026, AI email automation ranges from no extra charge (Copilot Chat in Outlook with an eligible Microsoft subscription), through € 15.60 to € 18.20 per user monthly (Copilot Business), $ 0.99 per outcome (Intercom Fin), or $ 49 per 100 sessions (Freshdesk), to a configured inbox from € 3,500 plus € 250 monthly. The largest cost is almost always the human minutes remaining for review and recovery, rather than software.

This page compares published rates and billing units, calculates 50, 120, and 250 incoming emails per workday, and shows when handling time makes automation unprofitable. Prices were checked September 30, 2026. Examples are our scenarios with visible assumptions, rather than customer results.

What prices do vendors charge for AI email handling?

Vendors sell different work: an employee’s mailbox tool, a helpdesk AI answering customers, a self-built workflow, or a provider configuring the whole stream. Do not compare these as one “price per email.” This is a September 30, 2026 snapshot. Dollars remain dollars; “from” is a lower limit, rather than a quote.

Do you already have Copilot in Outlook, and is it enough?

Many businesses already pay for some mailbox AI. Microsoft includes Copilot Chat and Outlook with eligible subscriptions. Copilot Business adds € 18.20 per user monthly excluding VAT, or € 15.60 for the first promotional year. Microsoft, 30-09-2026

Five promotional users cost 5 × € 15.60 = € 78 monthly, € 936 yearly. At € 40 internal hourly cost, saving 1.95 hours monthly recovers the license alone.

Shared inboxes differ. Copilot Chat supports shared and delegated Outlook mailboxes under existing access rights; a separate Copilot-app instruction requires a license and full delegate access. Copilot does not provide a configured email stream. Someone still opens emails, finds cases, decides, and updates systems. It helps the handler rather than distributing the inbox. See ChatGPT and Copilot are not enough.

What does “per resolved conversation” mean at Zendesk, Freshdesk, and Intercom Fin?

Helpdesk AI uses different definitions. Those often determine the bill more than the rate.

  • Intercom Fin: “Fin is priced at $0.99 per outcome.” Outcomes include customer confirmation, no follow-up question, or a completed procedure including human handoff. At most one charge per conversation. Intercom, 30-09-2026 Paid outcomes therefore differ from emails correctly handled without humans.
  • Freshdesk: “$49/100 sessions”. Email sessions include all AI replies within 72 hours of the first customer email, helpful or otherwise. The 500 free sessions are once per account, rather than monthly. Freshworks, 30-09-2026
  • Zendesk: tiers “introduced on May 18, 2026”: assisted escalation, contained resolution, verified resolution. The first two consume no resolution allowance; the third requires language-model verification. Email conversations end 72 hours after the first email for counting. Older accounts may retain the previous system. Zendesk Support, 30-09-2026

If every email costs one $ 0.49 Freshdesk session, $ 0.99 Fin is cheaper while paid outcomes stay below 49.5% ($ 0.49 / $ 0.99). This compares only AI charges, excluding seats, minimum purchases, package rounding, and quality. It is no ranking. It illustrates that charging per attempt is cheaper when AI often fails, and more expensive when it often succeeds.

Zendesk’s public page does not show the $ 1.50 and $ 2.00 resolution rates circulating in comparisons. We omit them. Request your account’s rate and allowance.

What do 50, 120, or 250 emails daily cost with helpdesk AI?

At 120 emails per workday and five human seats, licenses and AI usage cost about $ 1,270 to $ 1,570 monthly. Assume twenty workdays, five seats, one new case and Freshdesk session per email, and 60% paid Fin outcomes. That 60% is an input, rather than a measured resolution rate.

Our calculation using Intercom and Freshworks, 30-09-2026. The 120 daily emails come from the case below; 50 and 250 are scenarios.

Count cases rather than messages. Three messages about one fault are not automatically three billable cases. Two emails per case turn 2,400 emails into 1,200 cases, halving usage but retaining seats. A reply after 72 hours can create another session. For Zendesk, use five seats × $ 55 plus verified resolutions above the agreed allowance.

How much time does one email take according to research?

No reliable Dutch five-minute average exists. Studies measure different things; mixing them distorts calculations.

Personal volume. Microsoft: “The average worker receives 117 emails daily.” Measured through February 2025, excluding EU tenants, covering everything one person receives rather than new shared-inbox customer cases. Microsoft WorkLab, 17-06-2025

Reading time. UvA and Microsoft analyzed 141,013,412 reading events from 1,065,192 users. “55.6% on desktop vs. 54.2% on mobile” lasts under ten seconds. Measurement stops when replying begins, excluding reply time. 12% of desktop events exceed three minutes, partly because windows remain open during other work. Li et al., arXiv, 03-01-2020 Old reading data, rather than handling time.

One case’s handling time. A thesis on Wärtsilä’s Northern European procurement describes “around 120 emails per day” and “90% other emails take 5 minutes per email”. Rashmi KC, University of Vaasa, 2025, p. 60 Literally, 120 × 90% × 5 / 60 = 9 active daily hours for simple email alone: team work rather than one person’s day. Other thesis totals (873 hours, 7.275 hours per email) mix elapsed and labor time, so we omit them.

Review time. A trial filling emailed forms allocates “approximately 5 minutes per document” for review, versus 15 to 20 manual minutes. Review is € 1.60 of € 1.70 per document: 94.1%. A common error. Microsoft wrote in 2023: “64% of users said Copilot helps them spend less time processing email.” This is users reporting savings, rather than 64% less time per email. Microsoft WorkLab, 15-11-2023

Use five minutes as one scenario, also calculate one and ten, and measure your own stream before buying.

What does email handling cost in total, including people?

Total cost is software, maintenance, and remaining labor. At 120 daily emails, our scenario costs € 5,800 monthly versus € 8,000 manually. Replace these assumptions with yours:

  • one new case per email, twenty workdays monthly;
  • 5 manual minutes per case;
  • AI supports 60%; 40% remains entirely manual;
  • supported cases need 1 review minute; 5% need 10 recovery minutes;
  • € 40 internal hourly cost, € 1,000 monthly software, 4 maintenance hours (€ 160) monthly.

Software and maintenance (€ 1,160) require 29 freed monthly hours to break even. At 5 manual minutes, this begins at 829 monthly cases, about 42 per workday. A scenario threshold, rather than a universal fifty-email boundary.

Freed hours are capacity rather than bank cash. Unchanged salaries remain costs. Value arises from more work with the same team, less overtime, or postponed hiring. See hiring or AI.

At what handling time does automation stop paying off?

When review and recovery take nearly as long as manual work. With 2,400 cases and these assumptions, the threshold is about 2.7 manual minutes per case.

Our calculation, 30-09-2026: 2,400 cases, 60% supported, 1 review minute, 5% requiring 10 recovery minutes, € 40 hourly, € 1,160 software and maintenance.

Review is the most sensitive variable. At € 40 hourly, one minute costs € 0.67. An extra minute on all 2,400 cases costs € 1,600 monthly, above most licenses listed. Thirty seconds less on 1,440 supported cases saves 12 hours, € 480 monthly. At 5 manual minutes, supported-case review must average at most 3.29 minutes; above it AI costs more than it returns.

Failed attempts count too. One extra triage minute for each unsupported case adds 16 hours (€ 640) monthly at 2,400 cases. No vendor invoice shows it. See errors and review.

What does building or custom development for email automation cost?

Building starts cheap and becomes expensive in hours. n8n is one budget line alongside process design, mailbox permissions, system integrations, test emails, approval screen, logging, error handling, and handover. Model usage, hosting, monitoring, changes, and incidents recur monthly. n8n, 30-09-2026

One execution is a whole workflow regardless of steps. At 2,400 emails with one workflow each, 2,400 executions fit Starter (2,500). Two workflows each give 4,800, requiring Pro. Retries and scheduled checks count.

An agency moves hours into a quote. The Dutch € 3,500 setup plus € 250 monthly lower limit totals € 6,500 first year. Which costs do not appear on the invoice?

Five costs determine profitability but disappear from comparisons:

  1. Review. It is 94.1% of variable costs in the form study. Without measuring it, you miss the largest cost.
  2. Recovery and recontact. Wrong answers create another email, reopened conversations, sometimes complaints. Cheap failed attempts can cost more than expensive successful ones.
  3. Harder remaining work. Removing easy emails increases remaining average difficulty. Higher time per remaining email can coexist with lower total cost.
  4. Knowledge maintenance. Outdated knowledge repeats wrong answers at scale. Someone must own it.
  5. Approval queue. Prepared replies save time only when review is faster than writing and enough people may approve. See may an AI assistant send email itself?

Before buying, measure two normal weeks and a busy period: unique cases by type, messages per case, active minutes, then review and recovery after starting. See testing an AI agent before automating.

Should you pay per resolved email or for freed minutes?

Our position: the unit bought in a shared inbox is a correctly handled case including all remaining human minutes, rather than email, outcome, or session. Volume determines scale; manual versus review time determines value; pricing determines who carries peak and failure risk.

At 2,400 cases, AI charges are about $ 1,200 to $ 1,600 monthly. One extra review minute costs € 1,600. In the only public model we found including review, it is 94.1% of variable cost. Choosing Fin versus Freshdesk on rates optimizes the smallest cost while leaving the largest unmeasured.

Comparisons often warn that outcome pricing gets dearer as AI improves. That holds for the vendor bill, rather than total cost. If a hundred extra resolutions save more labor than their cost, cost per handled case falls. Conversely, more automatically closed tickets can coexist with rising reopenings and recovery.

Ask vendors how many minutes remain with your people per case and how to see it. Without that evidence, they sell a rate rather than handling. See automating emails currently handled manually.

Where is this heading?

Packaging changes quickly. Zendesk introduced tiers May 18, 2026. Microsoft’s Copilot Business promotion runs July 1 through December 31, 2026; eligible Outlook subscriptions include Copilot Chat. Intercom and Freshdesk charge separately per outcome and session. We found no measured cost decline per handled email: no reliable time series, only this snapshot.

Our expectation: by September 30, 2027, simple email handling (summaries, sorting, standard reply drafts) will largely be included in existing mail and helpdesk licenses. Paid differentiation shifts to matching email to your system’s case, controlled write-back, and less review per case.

Included Outlook features already coexist with separately billed outcomes, sessions, and workflows. Work outside the mailbox is sold separately. Calculations show review minutes outweigh rates, so competition will focus there.

This fails if basic features remain separately paid in a year, or helpdesks include equally good, cheap case integration and review. Reopen the same price pages September 30, 2027 and repeat the same trial with the same quality requirements.

By then, Bombos will arrange that difference: email arrives with its case and proposal, and every correction becomes a rule so review per email type visibly declines.

What can this cost comparison not do yet?

Public prices and scenarios have firm limits:

  • No measured Dutch average. No recent independent active-time study; five minutes comes from one foreign case.
  • No Zendesk usage rate. No public universal price; without a quote that column stays empty.
  • No custom model costs. We have not calculated current language-model rates for building. They add to n8n.
  • No exchange rate. Dollar prices stay dollars; conversion and VAT vary by account.
  • No measured Bombos results. No measured customer cost per email or savings yet. Scenarios do not predict Bombos results.
  • Knowledge in heads is not in mailboxes. AI cannot independently answer unrecorded knowledge. Bombos interviews coworkers to record it. Include interview time in budgets.

How does Bombos approach this?

Bombos does not charge per email, outcome, or session. The pilot costs € 2,000 for three months, including first-task setup and guidance from the makers. Then € 1,000 monthly, excluding VAT, for everyone: € 11,000 in twelve months. A busy inbox month does not change it. Bombos, 30-09-2026
